How to calculate COGS
COGS Formula
COGS = Materials + Direct Labour + Inbound Shipping + Packaging + Overhead per unit. Every cost directly tied to making or buying a sellable unit counts.
COGS Ratio
COGS Ratio = COGS ÷ Sale Price × 100. A 60% COGS ratio means £0.60 of every £1 of revenue is consumed by direct costs. Lower is better.
Gross Margin
Gross Margin = (Sale Price − COGS) ÷ Sale Price × 100. This is what covers overheads and profit. Retail aims for 25–40%; ecommerce 40–60%; SaaS 60–80%.
